As AI continues to transform how information is produced, discovered, and consumed, organisations are gathering more signals from search engines, social media, news coverage, and AI-generated answers. Yet many are caught in a data fragmentation trap, still relying on legacy models that silo each channel and collect signals separately. This approach can prove costly, creating critical blind spots, slowing decision-making, and limiting an organisation’s ability to understand and influence brand perception. These factors ultimately impose what the report terms a ‘cost of fragmentation’ on brands: a large hidden cost incurred when signals from search, social, media, and AI are interpreted in isolation rather than as interconnected parts of a single narrative.

It is not the data that is the problem, but how you connect it. Brandwatch’s Marketer 2026 research found that 40% of marketing professionals cite integrating data from different sources as their biggest challenge. The new report explains why adding more dashboards, data sources, or AI tools will not solve the problem if the underlying signals remain unconnected. ‘Brands don’t have a data problem; they have a connectivity problem,’ said Jim Daxner, Chief Product Officer at Cision. ‘Media, social, traditional search, and AI search are simultaneously shaping perception, yet most organisations still view these signals in isolation. This leaves teams reacting only after a narrative has already taken hold.’

The report identifies three direct consequences of fragmented intelligence: blind spots, where different teams interpret different data sets and reach conflicting conclusions about the same market, customer, or brand; slower decisions, as organisations spend critical time reconciling what is happening while risks escalate, conversations evolve, and business opportunities pass by; and narrative drift, where inconsistent information across media, social, search, and AI creates a widening gap between the image a brand wants to project and how it is actually understood externally. For brands, the business impact can include slower crisis response, missed demand signals, duplicated work, and lost opportunities to shape the market before competitors do.

AI alone will not fix fragmentation. The report also warns that AI cannot overcome unconnected systems. ‘AI can help teams move faster, but speed alone does not create clarity,’ Daxner added. ‘When the underlying signals remain separate, data arrives more quickly, but the resulting decisions are still incomplete.’ However, when AI is applied to connected signals, it can identify cross-channel patterns, reveal emerging risks and opportunities, and uncover insights far faster than teams could manually. This is becoming increasingly important as AI answer engines shape how people search for information and understand brands, products, and issues.

Fragmented data often obscures important trends until it is too late. By the time a trend, issue, or reputational threat becomes visible in one channel, it may have been building in another for weeks or months. To illustrate this, the report includes an analysis of the rising popularity of Dubai chocolate between December 2023 and September 2025, showing how attention shifted between social media, search, and online news at different stages of the trend’s development. Social media activity and search interest provided early signals of the trend long before it entered mainstream retail and gained widespread media coverage. Social data showed the discovery phase and cultural momentum, search data revealed growing consumer interest and intent, and later media coverage added credibility and amplified reach. Brands relying solely on media monitoring would have detected the trend too late, after most of the first-mover advantage had been captured. ‘Brands that can connect their signals will see what is coming and act on it. Those that don’t will continue to be surprised by developments,’ said Daxner.

Moving from fragmented monitoring to connected intelligence means uniting signals from media, social, traditional search, and AI search into a single view. This allows organisations to understand how narratives are forming, where they are heading, and where action can have the greatest impact.
